Trials don't convert by accident. Without a system, 80% of trial users churn quietly. With one, you reverse the curve.

If you have a free trial or freemium tier, the biggest revenue lever in your business isn't acquisition - it's activation. Most trial users churn quietly inside the first 7 days because nothing pulls them back into the product. A nurture system fixes that.

Why most trials die quietly

The default trial experience is: signup → brief tour → user gets stuck or distracted → never returns. There's no proactive outreach, no activation tracking, no recovery mechanism. Trials become a leaky bucket and most teams never notice.

How we run it

1. Define activation milestones

What does a user have to do in the first 7 days to be likely to convert? Connect a data source? Run their first report? Send their first message? Map 3-5 activation milestones - these become the trigger points for the nurture system.

2. Track activation in real time

Every product event flows into a single source of truth (Customer.io, Segment, your warehouse). The system knows exactly where each user is in the activation journey - and where they got stuck.

Not every trial user gets a sales call - the math doesn't work. We score each trial signup on ICP fit + activation depth and route the top 20% to sales for personal outreach. The bottom 80% stays on automated nurture.

5. Conversion offer

When a trial user is at peak engagement (typically day 3-5 if they've activated), serve a conversion offer that reduces friction: extended trial, discounted first month, "help me set up" call. Timing matters more than the discount itself.
