How Many Cold Emails Per Day Per Sender? The 2026 Ramp Schedule We Use

The per-mailbox limits, the warmup timeline, and the arithmetic for working out how many senders your target volume actually needs.

A cold email sender should start at 1 cold email a day after 2 to 3 weeks of warmup, and scale to around 3 a day only once the campaign is consistently producing interested replies. Across a large fleet that averages out near 2 sends per account per day. The per-mailbox ceiling is set by deliverability physics, so the real question is not how hard you can push one inbox. It is how many mailboxes you need for your target volume.

We run cold email full time for B2B clients, at up to 50,000 emails a month per client. Every number in this post is the actual operating doctrine behind those campaigns, not a rounded-up guess from a tool vendor's blog. The short version: per-inbox volume stays boring and low forever, and scale comes from fleet size.

How many cold emails should each mailbox send per day?

Each mailbox should send low single digits of cold email per day. In our campaigns, a new account starts at 1 send a day and holds there while the campaign proves itself, then moves to around 3 a day once interested replies are flowing. Across large fleets that mix of proving and proven senders averages out at roughly 2 emails per account per day.

That number surprises people who have read guides promising 50 or 100 sends a day per inbox. Those guides are describing what a sending tool will let you configure, not what a mailbox can sustain while still landing in the primary inbox. The two are very different things, and only one of them books meetings.

Per-inbox volume is also not where ambition belongs. Ambition belongs in the size of your sender fleet and the quality of your offer. We keep every individual mailbox deliberately sleepy, because a sleepy mailbox looks like a human, and humans land in the inbox.

Why can't I just send more from one inbox?

You cannot push one inbox harder because mailbox providers score sender reputation per account and per domain, and sudden volume from a low-history sender is the signature of a spammer. The ceiling is not a policy you can negotiate with. It is deliverability physics: break it and your mail quietly stops reaching the primary inbox, usually without any error message telling you so.

This is also why the sending domain should never be your main company domain. We send from dedicated secondary domains, pre-warmed, with every sender domain redirecting to the client's main website. If a secondary domain ever takes reputation damage, it gets retired and replaced. The client's primary domain, the one their invoices and support emails ride on, is never at risk.

The standard structure is 3 sender accounts per domain. That spreads volume so no single account or domain carries enough weight to look industrial, and it contains any damage to a small, replaceable unit. Fleet design is the deliverability strategy. How long should I warm up a new sender before cold volume?

New sender accounts need 2 to 3 weeks of warmup before full cold volume. During warmup the account builds a normal-looking history of sends, opens, and replies, so that when real cold volume starts, the mailbox providers already recognise it as an established sender rather than a brand-new account that woke up shouting.

Then treat the first live week as infrastructure validation, not a campaign test. At 1 to 2 sends a day per account you are watching one thing: are replies arriving at all? Skipping warmup does not save two weeks. It spends the domain. A burned domain has to be replaced and the replacement has to be warmed anyway, so the shortcut costs more calendar time than the patient route, plus the cost of the domain.

What does a safe sending ramp look like?

A safe ramp holds each account at warmup-only for 2 to 3 weeks, opens cold sending at 1 a day, and moves to around 3 a day only behind proven replies. Here is the schedule as we actually run it:

Notice the per-account number never leaves low single digits. Volume growth comes from adding senders, not from turning existing ones up. The per-account rate is close to a constant; the fleet is the variable.

When should I increase per-sender volume?

Increase per-sender volume behind proven signal, never in advance of it. In our doctrine, senders stay at 1 email a day while the offer is unproven. Once interested replies are flowing consistently, we bump senders to around 3 a day, add more senders, and raise campaign limits. Proven reply signal is the trigger; bounce rate staying quiet is the safety gate that says scaling will not hurt deliverability.

Scale sending behind proven reply signal, not ahead of it. An unproven offer at high volume just burns list and sender reputation faster.

The logic is simple. If the offer is not landing, more volume delivers the failure to more people and consumes list you will want later for a better angle. If the offer is landing, the signal shows up even at thin volume, and then scaling is the obvious, low-risk move. Deliverability capacity is expensive to build and cheap to waste, so it gets spent on winners only.

How many mailboxes do I need for my target volume?

Work backwards from target monthly volume: divide by sending days to get daily volume, divide by your per-account send rate to get mailboxes, then divide by 3 to get domains. The per-mailbox number is fixed by deliverability physics, so mailbox count is the only honest variable in the equation.

Here is the arithmetic at our standard volume. Around 50,000 emails a month works out to roughly 2,500 sends a day, which at a fleet average of 2 emails per account means on the order of 1,250 mailboxes, and at 3 accounts per domain a fleet of several hundred secondary domains. That is what real volume costs in infrastructure, and it is why nobody sending 50,000 a month is doing it from a handful of inboxes.

Run your own numbers the same way before you launch. If the mailbox count the arithmetic produces sounds absurd for your budget, lower the target volume rather than raising the per-sender rate. The maths bends; the deliverability physics does not.

Why is my campaign sending less than my senders allow?

Because a campaign-level daily cap silently throttles below your sender capacity. Real volume is governed at the sender account level, so campaign-level caps should be set high, at 1,000 plus, purely so they never become the binding constraint. Total capacity is the sum of the daily limits across your connected, attached senders.

We learned this one the hard way. One of our campaigns sat pinned at 999 sends a day for days while its attached senders could collectively handle nearly 1,600. Nothing was broken, no alert fired, the campaign was simply obeying a cap someone had set low and forgotten. A third of the fleet's paid-for, warmed-up capacity was idling. The same audit logic applies everywhere in the stack: the constraint should always be the senders, by design, because that is the one limit you have deliberately engineered around deliverability. Anything else throttling below it is a configuration bug, not a safety margin.
